At our recent Emerging Leaders event, “The Accidental CFO”, Shanna Souter, CFO, Investments at Lendlease, shared her career journey and the lessons she has learned along the way. Her story is one of building capabilities, embracing stretch opportunities and developing enterprise thinking. It was a reminder that career success does not always follow a traditional linear path. Whether you’re an aspiring CFO or a finance professional looking to advance your career, Shanna’s insights offered practical guidance for navigating your own path forward.
Career Journey and Philosophy
Shanna’s career has been shaped by flexibility and broad direction rather than rigid long‑term planning. Instead of pursuing a predetermined path, she focused on building capabilities and gaining exposure to different business areas, making career moves that did not always appear to be forward steps at the time.
She spoke about the importance of leveraging mentors and sponsors, being clear about personal leadership values and ensuring alignment with organisations that share those values. For Shanna, success came not from titles or linear progression, but from prioritising scope, exposure and capability development over time.
Key Skills and Development
Shanna highlighted several themes that have shaped her approach to leadership and professional growth:
- Technical expertise is now assumed in CFO roles. What differentiates effective leaders is enterprise thinking rather than functional capability, alongside the ability to influence without authority and lead through ambiguity.
- Stakeholder management is critical. Understanding personal drivers in career decisions and building strong relationships across different business environments are essential for career advancement.
- Build strong teams of experts around you. Success as a CFO requires the ability to remain calm under pressure while holding both big-picture and detailed perspectives simultaneously.
- Embrace emerging technologies such as AI and remain curious about their impact on finance functions.
- Developing the ability to lead through ambiguity is essential, as enterprise thinking and influencing skills matter more than technical expertise alone as roles become broader.
Challenges and Learnings
Shanna reflected on stepping into a senior CFO role that required significant transformation and the development of new capabilities. At times, she felt out of depth, but she navigated these moments by asking questions, becoming comfortable with uncertainty and surrounding herself with people who had the expertise she lacked.
Earlier in her career, she moved from a Head of Internal Audit role into a Business Solutions Manager position within construction. This transition presented significant stakeholder management challenges and required her to adapt her approach in a very different environment. Across each role and transition, her adaptability and willingness to embrace discomfort have been defining strengths.
Advice for Finance Professionals
Shanna shared clear, practical guidance for those looking to progress their careers:
- Focus on building capabilities and gaining exposure rather than following a linear progression or chasing titles.
- Prioritise scope, exposure and capability development when considering your next role.
- Trust others’ assessments of your capabilities when considering stretch opportunities.
- Recognise that performance remains the foundation of career progression, but soft skills and broad capabilities are equally important.
- Stay attuned to your personal growth and learning to recognise when it may be time for a new challenge.
Shanna’s reflections reinforced that leadership careers are shaped by curiosity, adaptability and a willingness to embrace uncertainty. While the path may not always be linear, investing in capability, exposure and values‑aligned opportunities can lead to deeply rewarding outcomes.
